What If More Effort Isn’t the Answer?

Business owners are good at solving problems.

You see revenue slipping — so you market harder.

You’re overwhelmed — so you think you need another person.

Cash is tight — so you focus on selling more.

An opportunity appears — so you start figuring out how to make it work.

A building becomes available — so you start analyzing the deal.

Maybe those are the right moves.

But maybe the place where you feel the pain is not where the real problem begins.

You can execute perfectly against the wrong problem.

And that can become very expensive.

Before another tactic, strategy, investment, hire, or major move, determine what is actually true — and what really needs to be decided.

Discover What’s True Decide What Matters Design What Holds

Three Days. One Decision at the Center.

Bring the same real situation with you each day. We will take it deeper instead of jumping from topic to topic.

Day 1 — Truth

Discover What’s True.

What is actually happening — and what is true about you in this situation?

We’ll examine facts, assumptions, patterns, expectations, and what you actually want now.

Questions include:

  • What do I know to be true?
  • What am I assuming?
  • What have I already tried?
  • What am I trying to prove, protect, preserve, or avoid?
  • Do I still want what I thought I wanted?

This is the foundation.

Day 2 — Direction + Decision

Decide What Matters.

Once we know what is true, we can ask:

What are you actually trying to create from here?

We’ll look beneath the surface question and work toward identifying your:

Keystone Decision

The decision that, once made, changes what several other decisions need to look like.

Day 3 — Structure + Revenue

Design What Holds.

A decision does not operate in isolation.

We’ll examine what may need to change around it:

  • Time
  • People
  • Offers
  • Pricing
  • Cash
  • Capacity
  • Systems
  • Commitments

And then ask:

Do the economics support the direction you’re choosing?

This Isn’t About Making More Decisions.

Most business owners already make decisions all day long.

The work is determining:

Which decision actually matters?

Truth → Direction → Decision → Structure → Revenue

  1. TRUTH

    What is actually true?

  2. DIRECTION

What are you really trying to create?

  3. DECISION

    What must be decided?

  4. STRUCTURE

What must change around the decision?

  5. REVENUE

Do the economics support the direction?

Discover What’s True.
Decide What Matters.
Design What Holds.

Bring Your Real Business. Not a Hypothetical One.

This experience is for the owner or independent operator who has built something real and is facing something that matters.

You may be thinking about:

  • Revenue that isn’t where it should be
  • An offer or direction that no longer fits
  • Hiring, managing, or letting someone go
  • Cash flow or capacity
  • A significant opportunity
  • A partnership
  • A real estate or ownership decision
  • Growth
  • What to continue
  • What to stop
  • What comes next

You don’t need to arrive with the answer.

You do need to be willing to look at what is true.

What You’ll Work Toward During the Three Days

  • A more accurate view of the problem you’re actually dealing with
  • A clearer understanding of what you really want from the situation
  • The question underneath the surface question
  • A working statement of your Keystone Decision
  • The structural changes that decision may require
  • A way to test whether the economics support the direction
  • One next move based on what is actually true

Why I Teach Decisions This Way

I’m Deb Burger, founder of Arch Designs, Inc. and creator of The Keystone Decision™.

I didn’t come to this work because I studied business decisions from the sidelines. I’ve spent decades inside real businesses, real estate, construction, ownership, operations, deals, people, risk, and decisions where getting it wrong has a real cost.

What I’ve learned is that capable people usually don’t need someone handing them another tactic first.

They need someone willing to look underneath the presenting problem and ask the harder question:

What is actually true — and what decision does everything else depend on?

My goal is not to make you dependent on me to make decisions. It is to help you become a stronger operator who knows how to see the decision more clearly and lead from what is true.

Bring the Decision You Keep Circling.

Don’t spend more time, money, or energy solving something until you’re sure you understand what actually needs to be decided.
